Most AX 2012 estates that are still running are still running for a reason. They work. They carry fifteen years of chart-of-accounts decisions, dimension conventions, item numbering, half-forgotten AOT modifications, and a reporting pack that finance trusts. The standard upgrade path moves master data and open transactions and stops there, which is the correct engineering decision and an incomplete answer to the business question. Nobody signs off a cutover on the basis that history will be available in a decommissioned SQL server that IT promises not to switch off.

The live AX 2012 system is read, never written. Extraction runs against your AX environment or a restored copy and lands in a controlled staging database where every row can be counted, profiled and re-extracted without touching production again. Staging is the point at which data quality becomes visible: orphaned dimension values, items with no costing history, customers with no legal entity, the postings that never balanced. You see that list before the first load, not during cutover weekend.
Loading runs through the data management framework using standard and extended data entities, sequenced by dependency so products exist before released products, released products before trade agreements, and masters before open documents. Each load step has its own control totals. Where an entity does not exist or does not carry a field you need, we extend it in X++ rather than working around it with direct table inserts.
The AX 2012 dimension framework and the F&O ledger dimension model are related but not identical, and a sloppy conversion here is discovered a quarter later when a report will not tie. We map dimension attributes, values, default dimension sets and account structures explicitly, validate them against the target account structures, and load opening balances through the general journal per legal entity with a reconciliation report against the AX trial balance. Open AR and AP arrive with their aging preserved and settlement-ready amounts, with per-customer and per-vendor control totals.
On-hand is migrated by item and inventory dimension combination — warehouse, location, batch, serial — and reconciled against the AX inventory value report under your costing method. Fixed assets carry acquisition, accumulated depreciation and value model mapping, then get a depreciation-run validation in the target before anyone believes them. Open sales, purchase and transfer orders come across with remaining quantities, delivery schedules, charges and confirmed dates, so the first day in F&O is a working day rather than a re-entry exercise.
History is a decision, not a default. We help you set the depth: how many years of posted invoices, ledger transactions, inventory transactions and project postings go into F&O, and what goes into a read-only reporting store you retain for audit. Both options are engineered; the wrong answer is to migrate everything by reflex and slow the target, or to migrate nothing and keep an old server alive forever.
We scan the AX 2012 AOT for modifications and produce a classified inventory: drop it because the business stopped using it, replace it because standard F&O now covers it, or rebuild it. What survives is rebuilt as F&O extensions using Chain of Command and event handlers, packaged as deployable models, with no overlayering. This is usually the most contentious part of an upgrade and the part most often estimated by guesswork; a scan with a decision against each object turns it into a backlog you can price.
