HubSpot to Zoho CRM Migration Toolkit — A build-to-order migration toolkit that moves HubSpot contacts, companies, deals, pipelines, activities and form submissions into Zoho CRM

What we build

  • HubSpot REST API extraction across contacts, companies, deals, tickets, line items, owners and pipelines with pagination and rate-limit backoff
  • Zoho CRM Metadata API provisioning of custom fields, custom modules and layouts required by the approved mapping
  • Field-by-field mapping document covering every HubSpot property with its Zoho CRM target field, type conversion and drop reason
  • HubSpot pipeline and deal-stage translation into Zoho CRM Deals layouts with Stage picklist values and Stage-Probability mapping
  • Zoho CRM Bulk Write API loading for high-volume modules with per-record Record API fallback for records needing conditional logic
  • Deluge custom functions for owner resolution against Zoho CRM Users, picklist normalisation and de-duplication by email and account domain
  • HubSpot association graph rebuilt as Zoho CRM lookups, Contact Roles on Deals, and linking modules for many-to-many relationships
  • Engagement history migrated into Zoho CRM Calls, Meetings, Tasks and Notes with original timestamps and record owners preserved
  • HubSpot form submissions landed as Leads or Contacts with Lead Source and Original Form attribution retained
  • Live HubSpot forms rebuilt as Zoho CRM Web Forms or Zoho Forms with matching field sets and ready-to-paste embed snippets
  • HubSpot sequences rebuilt as Zoho CRM Workflow Rules with scheduled actions, Cadences, or Zoho Flow sequences, with enrolment state exported at cutover
  • Idempotent external-id keying on every migrated record so re-runs update in place and a delta cutover pass is possible

Sobre este Produto

The problem

A HubSpot exit is rarely blocked by the contact list. Contacts export cleanly. What blocks the move is everything wrapped around them: deal stages that carry weighted probabilities your forecast depends on, lifecycle stage history, owner assignments across teams that no longer exist, associations between contacts, companies, deals and tickets, custom properties whose internal names diverged from their labels years ago, and years of engagement history — logged calls, emails, meetings, notes — that your reps rely on to open a conversation.

A generic CSV import reproduces none of that. It gives you flat records with no associations, no stage history, no activity timeline, and no owner mapping. Sales leadership loses pipeline continuity on day one, and the migration gets blamed for a forecast that no longer reconciles with last quarter.

ECOSIRE builds a migration toolkit specific to your HubSpot portal and your target Zoho CRM org. It is not a generic importer. We read your actual property schema, your actual pipelines and your actual association graph, then build the extraction, transformation and load layer that lands them in Zoho CRM with relationships and history intact.

What ECOSIRE builds

Schema discovery and a signed-off mapping document

We pull your HubSpot object and property definitions through the HubSpot REST APIs — contacts, companies, deals, tickets, line items, owners, pipelines, and every custom property with its internal name, type and enumerated options. Against that we lay your Zoho CRM target: standard modules (Leads, Contacts, Accounts, Deals, Tasks, Calls, Meetings, Products, Quotes) and any custom modules or fields we need to create through the Zoho CRM Metadata API.

The output is a field-by-field mapping document you approve before a single record moves. Every HubSpot property maps to a named Zoho field with a stated type conversion, or it is explicitly marked as dropped with a reason. Nothing migrates silently.

Pipeline and stage translation

HubSpot pipelines and deal stages become Zoho CRM Deals layouts with Stage picklist values and Stage-Probability mapping configured to match your forecast maths. Where you run multiple pipelines, we build the corresponding Zoho layouts and set the layout rules so each deal lands on the right one. Closed-won and closed-lost stage semantics are preserved so historic win rates still compute.

The extraction and load engine

We build the migration engine itself — extraction against the HubSpot REST APIs with pagination and rate-limit backoff, transformation against the approved mapping, and load into Zoho CRM through the Bulk Write API for volume records and the standard Record API for anything requiring per-record logic. Deluge custom functions handle the transformations that must run inside Zoho: owner resolution against your Zoho CRM users, picklist normalisation, and de-duplication against existing records by email and domain.

Every run writes an external-id column so records are idempotent. Re-running the migration updates rather than duplicates, which is what makes a staged cutover possible.

Associations and the relationship graph

HubSpot associations become Zoho CRM lookups and multi-select lookups. Contact-to-company becomes Contact.Account_Name. Deal-to-contact becomes the Deals Contact Roles relationship. Deal-to-company becomes Deal.Account_Name. Where a HubSpot association has no single-lookup equivalent — many-to-many contact-to-deal, for example — we build the Zoho CRM linking module and populate it, rather than flattening the data and losing it.

Engagement history

Logged calls, emails, meetings, notes and tasks migrate into the corresponding Zoho CRM activity modules: Calls, Meetings, Tasks and Notes, each attached to the right parent record with its original timestamp and owner. Email bodies land as Notes or as Zoho CRM email records depending on volume and your retention preference, which is a decision we take with you during scoping because it materially affects storage.

Forms, sequences and marketing continuity

HubSpot form submissions migrate as Leads or as Contacts with source attribution preserved in Lead Source and a custom Original Form field. Live HubSpot forms are rebuilt as Zoho CRM Web Forms or as Zoho Forms with the same field set, and we supply the embed snippets so your website team swaps them in one deployment.

HubSpot sequences do not have a one-to-one Zoho equivalent, and we do not pretend otherwise. We rebuild them as Zoho CRM Workflow Rules with scheduled actions, Cadences where the licensing supports it, or Zoho Flow sequences for cross-app steps. Enrolment state at cutover is exported so no contact is dropped mid-sequence or re-enrolled from the top.

Reconciliation

After every load we produce a reconciliation report: record counts per module compared to source, deal value totals per pipeline stage compared to source, activity counts per parent record, and a line-item list of every record that failed with the API error that caused it. You sign off on reconciliation before production cutover, not after.

Who this is for

SMBs and mid-market teams on HubSpot Sales Hub Professional or Enterprise moving to Zoho One or Zoho CRM Enterprise, typically because seat economics stopped working as the team grew. It suits organisations with real CRM history worth keeping — multiple pipelines, custom properties, and years of logged activity — rather than a small team with a clean contact list who could genuinely get by with a CSV.

How delivery works

Scoping call. We walk your HubSpot portal with you: object counts, custom properties, pipelines, integrations that write into HubSpot, and what your reps actually use daily. We confirm the Zoho CRM edition and whether custom modules are needed.

Fixed quote. You receive a written scope with the mapping approach, the modules in and out of scope, the reconciliation criteria, and a fixed price. Nothing starts until you approve it.

Build. ECOSIRE builds the migration engine, the Deluge functions, the Zoho CRM schema changes and the reconciliation tooling. Typical build window is one working week depending on custom object complexity.

Install in a test org. We deploy into a Zoho CRM sandbox or a dedicated test org and run a full migration against real data. You review the reconciliation report and validate records with the people who use them. Mapping corrections happen here, and we re-run as many times as needed.

Production cutover. We run the final migration against production on an agreed window, with a delta pass to capture records created in HubSpot after the test extraction. Reconciliation runs again and is signed off.

Support. A defined post-go-live support window covers defect fixes, mapping corrections and re-runs. The migration code and mapping documentation are yours.

What this is not

It is not a downloadable product and there is no trial, because the software does not exist until we build it against your portal. It is not a live two-way sync — it is a one-directional migration with delta support for cutover. If you need ongoing bidirectional sync, that is a different build and we will tell you so on the scoping call.

How delivery works

  1. 1

    Scoping call

A short call to confirm the workflow, your platform version and where the integration boundaries sit.

  2. 2

    Fixed quote

You receive a written scope and a fixed price. Nothing is built until you approve it.

  3. 3

    Build and test

We develop against a copy of your configuration and test it there. Typically two to four weeks.

  4. 4

    Install and support

Instalamos na sua instância, entregamos o código-fonte e incluímos duas semanas de suporte após a entrada em produção. Defeitos no código que entregamos são corrigidos gratuitamente.

O que você ganha

  • The migration engine source code — extraction, transformation and load scripts — handed over and yours to keep
  • Deluge custom functions installed in your Zoho CRM org for owner resolution, picklist normalisation and de-duplication
  • Zoho CRM schema changes applied: custom fields, custom modules, layouts, pipelines and Stage-Probability configuration
  • The signed-off field mapping document listing every HubSpot property, its Zoho target and any deliberate omission
  • Test-org migration run plus a production cutover run, each with a delta pass, executed by ECOSIRE
  • Reconciliation reports per run: record counts by module, deal value by stage, activity counts, and a line-item failure log
  • Administrator handover session plus written runbook covering re-runs, rollback and the post-go-live support window

Para quem é isso

Head of Revenue Operations

Owns the forecast and knows that a pipeline imported without stage probabilities or close-date history makes every historic win-rate number meaningless. This toolkit reconciles deal value by stage against the HubSpot source before cutover, so the forecast still ties out the morning after go-live.

Sales Director

Cannot ask reps to work accounts with no call notes, no email trail and no idea who owned the relationship last quarter. Engagement history lands attached to the right Contact and Deal with original timestamps and owners, so reps open Zoho CRM to context rather than to blank records.

IT Manager / Zoho Administrator

Inherits the org after the consultants leave and needs to know exactly what was created and why. They receive the mapping document, the Deluge functions, the migration source code and a runbook, so a re-run or a correction six months later does not require a new engagement.

Perguntas frequentes

This is build-to-order — how long until it is running?
Typical build is one working week from the point you approve the fixed quote, plus the test-org validation cycle where you review reconciliation and we correct mappings. Complexity drives the range: a straightforward portal with standard objects sits at the short end, while multiple custom objects, heavy custom properties and large activity volumes sit at the long end. There is no instant download and no trial version — the toolkit does not exist until it is built against your portal schema.
Which HubSpot and Zoho CRM editions are supported?
On the source side we work with HubSpot portals where API access is available, covering the standard CRM objects and custom objects where your subscription exposes them; some object types are only reachable on higher HubSpot tiers, and we confirm exactly what your portal exposes during scoping. On the target side we support Zoho CRM Standard, Professional, Enterprise and Ultimate, and Zoho CRM within Zoho One. Bulk Write and custom module creation require the higher Zoho editions, so if you are on Standard we will confirm the load approach before quoting.
Do HubSpot sequences migrate directly into Zoho?
No, and any vendor claiming they do is glossing over a real architectural difference. Sequences have no one-to-one Zoho object. We rebuild them as Zoho CRM Workflow Rules with scheduled actions, as Cadences where your edition includes them, or as Zoho Flow sequences when steps cross into other apps. We also export current enrolment state at cutover so nobody is dropped mid-sequence or restarted from step one.
Can we run both systems in parallel during the transition?
Yes, for a bounded period. The migration is idempotent — every record carries an external id — so we can run an initial full load, let you validate in Zoho while HubSpot stays live, then run a delta pass at cutover that picks up everything created or changed in the interim. What this does not give you is ongoing two-way sync; writes made in Zoho during the parallel period will not flow back to HubSpot. If you need genuine bidirectional sync, that is a separate build.
What happens to records that fail to import?
They are logged, not silently dropped. Every run produces a failure log with the record identifier, the target module and the exact Zoho API error — a required field missing, an invalid picklist value, an unresolvable owner. We work that list down during the test cycle, which is precisely why we insist on a full test-org run before touching production. Reconciliation sign-off happens before cutover, not after.
Who owns the migration code afterwards?
You do. The extraction and load scripts, the Deluge functions installed in your org, and the mapping documentation are handed over at the end of the engagement. You can re-run the migration yourself, adapt it, or hand it to another team. We do not retain access to your Zoho org beyond the agreed support window unless you ask us to.
